As market conditions become more challenging and the need to innovate at pace has become critical for businesses in the technology sector, increasingly our clients seek faster ways of delivering new functionality, or in this case be able to divest quickly to meet strategic goals.

Our client, a major global bank had a strategic objective to withdraw its business from a territory and needed to divest those businesses within aggressive timescales. To achieve this the bank utilised the Agile Scrum framework to give it the best chance of success.

Agenor was asked to provide leadership in a number of key critical roles within the programme including Agile PM, Agile Test Managers and Business Analysts.

This programme is an excellent example of what Agenor can do using an Agile Scrum framework to provide the right project methodology, expertise and leadership that ensures the best chance of achieving successful outcomes for clients.

The Problem

Due to a change in its market strategy, our client wanted to withdraw all of its operations from a territory.

In order to meet market expectations and strategic objectives, it was important that any Operational Solution to facilitate this had to be delivered at pace.

The Goal

The objective of the withdrawal programme was to exit the territory and divest assets and liabilities to the purchasing in-country entities. To achieve this required the development of a workflow tool to ensure the safe migration of customer data including 3.2m customer accounts from source to target.

The main migration of accounts, assets and liabilities would need to be completed within a 12 month period to meet the bank’s strategic objectives and realise agreed business benefits.

The Challenge

The key challenge was to ensure that the customer journey from current bank to new entity was completed as smoothly as possible without impacting normal day-to-day business operations. This would require the programme to iteratively develop new capability over a number of Releases. Each Release included a number of ‘Must-Have’ functional and non-functional priorities which needed to be tested successfully before they could be included in the implementation of the Release.

Agenor provided:

  • Agile PM to own and manage the Release to implementation into Live;
  • Test Managers to own define and manage the test /development environments, and produce the governance documentation required;
  • Business Analyst to help define the priorities with the business and work with the Scrum team to translate these into workable solutions.

The Result

The Operational Solution to enable the business to migrate customers, assets and liabilities was delivered over a total of 5 releases, during these releases, the Agenor team:

  • Oversaw the Operations Solution scrum team to ensure that the Release workstreams were kept on track.
  • Collaborated with the Product Owners in the Retail and Commercial business teams.
  • Created and agreed a delivery plan which detailed the route to live.
  • Owned the backlog of requirements from the business / technology and prioritised those with the scrum teams for development in the Sprints and live in future Releases.
  • Owned Service Transition into the Production "business as usual” team, and first point of contact within the project for Prod issues of which the project technical team need to be aware
  • Owned and managed the Test and Development environments working with the development team to ensure version control over multiple release testing running concurrently.

The main Operations Solution for the migration was delivered on time and allowed the business to achieve the objective of transitioning its customers to the new entities on plan.

Conclusion

The Bank had a well-defined set of objectives to be delivered to an aggressive timescale, however it didn’t have a complete team to deliver those objectives. Agenor was able to provide highly skilled individuals to take on the critical roles to ensure a successful outcome.
